The problem

India rewards the innovative — and tests the unprepared

The market is large, growing and open to global technology. It is also complicated, relationship-driven and unforgiving of a generic playbook. Four patterns stall good products here.

Selling the consulting, not the product

Teams that walk into a customer and discover five problems end up pitching an engagement instead of the product. Product focus dissolves.

Local teams without local insight

A sales team hired in India but not yet fluent in the market pursues any and every account, hoping something converts. Cycles stretch and credibility drops.

Spray-and-pray targeting

Without a view of who the innovators and early adopters are, effort spreads thin across accounts that were never going to move first.

A trust deficit to overcome

Indian brands have burnt their fingers on tall promises. Interest that looks strong early fades fast unless proof and references arrive quickly.

Who we are

Operators, embedded in your go-to-market

Polynation Ventures is a retail-tech focused, go-to-market Embedded Operator Accelerator that works with high-potential global SaaS and AI companies that are Series A funded and beyond.

Our focus is to help these organisations localise and execute their go-to-market for India, the Middle East and Southeast Asia — embedded in the business as operators, not observers, so that first meetings become reference customers and reference customers become a repeatable pipeline.

$0 → $3M

We help these organisations in their zero-to-three-million-USD play in this region — the stretch where a great product either finds its footing or stalls.

Market Entry

Validate product-market fit, size the real opportunity and win the first proofs of concept.

Growth

Convert early adopters into reference customers and build a repeatable, account-based pipeline.

Scale

Turn success stories into category leadership across India and the wider region.

Who we work with

Deliberately selective

The right partner has already earned the right to expand. We look for proof, backing and real differentiation — and we say no to the rest.

A strong fit looks like

A fully working productShipped, stable and in production — not a roadmap.
Existing customer validationPaying customers and outcomes you can point to in your home market.
Institutional backingSeries A at a minimum; Series C or D is the ideal profile for an India push.
Real differentiationMaterially better outcomes or efficacy than what exists locally — enough to command a premium, not compete on price.

What we step away from

Me-too productsIf similar solutions already exist and yours is not clearly ahead, India will treat it as a commodity.
Price-led categoriesStandard point-of-sale and similar categories where the buying decision is driven by cost, not outcomes.
Niche total marketsA genuine need with a small ceiling does not justify the investment either of us would need to make.

Our philosophy

Win the early adopters, then flip the funnel

Stay focused

Innovators and early adopters convert first and become the proof the rest of the market needs. We map exactly who they are before the first pitch.

Flip the funnel

Identify, expand, engage, advocate. A handful of successful reference customers does more than any volume of cold outreach.

Make brands want you

Positioning, senior-level access and visible presence at the right industry moments turn a foreign product into a must-have.

How we engage

A structured two-phase journey

Each phase has a clear purpose and a clear exit. Neither side invests in growth on hope.

Phase 1

Market-entry assignment

The first few months. A focused, paid engagement that answers one question: is India worth it — and how do we win?

  • Establish product-market fit for India
  • Size the real, addressable opportunity
  • Map competitors, substitutes and pricing
  • Deep discovery with the right stakeholders
  • Secure a couple of proofs of concept
  • Define the investment needed to enter
Phase 2

Growth partnership

Once both sides see a scalable opportunity, Polynation becomes your market-entry and commercial partner on the ground — long term, and aligned on outcomes.

  • Convert POCs into the first paying customers
  • Run a sniper account-based sales motion
  • Open doors through our partner ecosystem
  • Build presence at the events that matter
  • Turn early wins into reference-led growth
  • Grow together as the customer base compounds
Phase 1 in detail

From product understanding to first proof

Six workstreams, run in sequence and in depth.

01

Product deep-dive

Document your capabilities, the problems you solve and the outcomes you deliver — in language the Indian buyer uses.

02

Competitive & solution map

Who offers something similar in India, what it covers, how it is priced — and exactly where you are differentiated.

03

Segment needs analysis

How each target segment and channel actually operates today, what they are solving for, and where current tools fall short.

04

Pricing & value case

Local players often sell partial solutions cheaply. We build the case for why a fuller, better product earns a premium.

05

Stakeholder discovery

Deep, structured conversations with the right people at the right accounts: problems, processes, existing solutions, unmet needs.

06

Proofs of concept

Discovery converts into a couple of POCs that test the product in-market — and set up the first one or two paying customers.

Phase 1 exit

A decision both sides can trust

We only scale what we would bet on ourselves. By the end of Phase 1, four questions have honest answers.

Is there product-market fit?

Does the product solve a real, recognised problem in India — better than the alternatives buyers already know?

Is the market large enough?

A genuine need with a small total ceiling is not worth either party's investment. The opportunity must be big enough to scale meaningfully.

What will it take?

The people, presence, localisation and time required to enter properly — laid out before anyone commits to it.

Can we win together?

Proof in hand, a clear path from POC to paying customers, and a partnership structure both of us are motivated by.

Outcome: a clear go / no-go on India — and, on a go, a Phase 2 plan with targets, investments and a commercial structure that keeps both sides aligned.

Phase 2 in detail

A repeatable land-and-expand engine

What Polynation runs on the ground so your team can focus on delivering customer success.

Sniper account-based selling

Define the ideal customer profile, build a data-rich view of every target account, and go top-down to the stakeholders who will see the most value. A consistent flow of fresh, qualified opportunities every month.

Doors opened through relationships

Close to a decade of alliances across marketplaces, logistics, payments and technology platforms gives us warm access into the accounts that matter.

Presence where the industry gathers

There are many events; a few are decisive. We pick the retail and category exhibitions that create brand presence, credibility and pipeline.

Every lead kept warm

Early adopters convert quickly; the early majority follows if the relationship is nurtured. Conversion efficiency improves quarter on quarter.

The flipped funnel: a few well-chosen accounts become advocates for the many.

Case study

Stalled to category-leading

OneBeat

An innovative retail inventory-optimisation product from abroad, and how a structured entry changed its trajectory in India.

The starting point

End of 2021. OneBeat had been trying to sell in India without much success. A consulting-led team kept diluting the product pitch into broad engagements; the local sales hires did not yet understand the market and were chasing every account.

What Polynation did

Brought a structured market-entry approach: mapped the market and the strongest opportunities, identified the innovators and early adopters, reshaped how the product was positioned, opened senior-stakeholder meetings, and chose the retail events that built visibility and credibility.

How it compounded

First customers became success stories. Investment in events grew with the pipeline. Customer success built momentum, and momentum brought the early majority in behind the early adopters.

Why Polynation

Six reasons the model works

Operators, not observers

We have built and sold in this market ourselves. Our advice comes from deals closed, not reports read.

Product focus, always

We sell your product — never a consulting engagement that buries it. Every conversation is designed to move the product forward.

Selective by design

We only take on products we believe can lead a category here. That discipline is what lets us commit fully when we do.

Access you cannot buy

Senior-level relationships across retail, brands and the ecosystem that turn cold markets into warm introductions.

Proof before scale

A structured Phase 1 means neither side invests in growth on hope. You scale on evidence.

Aligned for the long term

We grow when you grow. The partnership is built to stay together and compound as your customer base does.

Getting started

From first conversation to a Phase 1 plan

1

Introductory conversation

Walk us through the product, your customers today, and what you want India to be for the business.

2

Fit and opportunity screen

We share our first read on product-market fit, the competitive picture and whether the opportunity is large enough for both of us.

3

Phase 1 proposal

A scoped market-entry assignment with clear deliverables, timelines and exit criteria — ready to begin.

Bring the product. We will bring the market.
